Moving from Umbraco to Payload is not about escaping a licence fee, because Umbraco core is free. The source guide frames it as a maintenance and ownership question: whether the team wants to keep absorbing Umbraco and .NET upgrade cycles, custom property editor rewrites, package compatibility, and site-by-site upgrade projects, or move the CMS into the TypeScript and Next.js stack used elsewhere. That makes team fit and upgrade discipline part of the migration scope.

The migration carries content and media into a Payload model, but the important work is deciding what replaces Umbraco document types, packages, Forms, Cloud or Heartcore dependencies, and any custom back-office work. Payload collections are written in code, the front end becomes one Next.js application with the CMS, and old URLs need redirects so search rankings survive. Editors also need time on the new admin, because the publishing workflow changes even when the content itself moves cleanly.
